The first meeting is seven people around a cafeteria table at six thirty, and somebody says it should be easier this year because we did it last year. Then nobody can find last year's notes. The sign-up sheet lives in a shared folder owned by a parent whose youngest graduated in June. The prize tubs are in a closet, probably, behind the risers.
That is the real starting condition, and any timeline worth writing down has to survive it.
Build the school carnival timeline backwards from event day
Pick the date, then count backwards in weeks. Planning forward produces a list of nice ideas. Planning backward produces deadlines, and deadlines are the only part of this that reliably works.
Ten weeks is comfortable. Eight is normal. Six is survivable if you cut scope early instead of late. Under six weeks you are not planning, you are reacting, and the first thing to get squeezed is prize inventory, because it is the last item anyone actually counts.
Ten to eight weeks: decide the shape, not the details
You need four people with names attached, not five committees. Someone owns games and booths. Someone owns prizes and tickets. Someone owns volunteers. Someone owns food, facilities, and the custodian relationship, which is more important than it sounds.
In this window you settle three things and nothing else: the footprint (gym, blacktop, field, or some combination), the ticket model, and roughly how many kids you expect. Everything downstream is math off that headcount.
Get facilities approval now. Get it in writing. Custodial overtime, field access, and power drops are the requests that quietly take three weeks to come back.
Eight to six weeks: order, because this is where it gets real
This is the ordering window and it is not flexible. Prizes, tickets, and wristbands should be ordered while you still have time to reorder if the count is wrong.
Rolls of double raffle tickets come 2000 to a roll with a keep half and a drop half, consecutively numbered, so one roll covers a lot more than people assume. Adhesive event bands come 100 to a pack in a range of colors, which is how you separate paid entry from volunteers from siblings without arguing at the door.
Game hardware belongs in this window too. A tabletop raffle wheel or a wooden bean bag toss with a scoreboard frame is a booth you can set up in four minutes and store flat for years. Reusable game gear is the only carnival purchase that gets cheaper every time you run the event.
One safety note that belongs on the ordering checklist rather than in a scramble the night before. Small novelties, mini erasers, and anything under an inch and a half are choking hazards for children under three. Most of this catalog is rated for ages three and up. Four to three weeks: the jobs that always slip
Every school carnival slips on the same four items. Write them down now and assign them to a person, not to "the committee."
- Volunteer confirmation. Recruiting happened. Confirming did not.
- Signage. Booth names, ticket values, and arrows to the restrooms. Always done at midnight the night before.
- Prize sorting. Cases arrive sealed. Somebody has to open, count, and tier them into bins.
- The rain call. Nobody wants to own the decision, so nobody does.
Here is the unpopular opinion: skip the second all-committee meeting. The one in week four where everyone reports out. It generates a feeling of progress and almost no completed tasks. Replace it with a shared checklist and fifteen minute calls between the two people who actually need to coordinate.
The final week
Sort prizes into tiers and count them into bins. Print booth instructions on one page each. Walk the site with the person who owns setup and mark booth positions with chalk or tape. Charge whatever needs charging.
Do not add a new game in the last week. It will not have a trained volunteer, a sign, or a prize allotment, and it will be the booth with the line complaint.
